2008 Avensis D4D Starting Problems

I've a 2008 2l d4d avensis. I've been getting a white puff of smoke most times on start up for a while and as of last week when the temp dropped to -6 it wouldn't start , eventually after 5 mins of trying it stated, and since its been cold it takes a good few goes to get it running. I've gone and changed the glow plugs as I've read that could be the issue but it's still struggling to start. It makes a sound on start up which To me it sounds like the turbo spooling up (but that's just what I think it sounds like). Your knowledge and help would be greatly appreciated. Ash

iirc there is an ECU update for poor cold starting on the 2.0.

Could also be a starter motor problem, perhaps similar to http://www.toyotaownersclub.com/forums/topic/133462-starting-problem-on-avensis-d4d-05-starter-motor-problem/
