Toyota avensis cold start

Hi guy's my poor old avensis 2.0l d4d cold starting this problem started two days ago sit in the car glow plug light goes out go for start has to be cranked over alot more than normal then when it starts sounds like it has only fired onthree cyinders and a loud noise top end then 30 seconds or so it's running fine

So this morning I took the egr valve apart and cleaned it (sooty but not really bad) now here's a thing i took the glow plugs out and put +to Battery and then to +on the plug then - to the body now what i noticed was yes they did glow but not very fast and not as fast as the plug light on the dash dash light is about 5sec but was over ten sec when on the Battery any help with this matter would be greatfully recieved or am i barking up the wrong tree ie injectors turbo or what ever

Glow plugs continue to heat after the dash light has gone out.  They also have afterglow so they also stay on after the engine starts.  Try waiting 10 secs before cold starting and see if there's any difference.
